cuyler1903 has done a good quantitative analysis of Google a couple of months back.
I shan’t belabor the points he made and instead focus on the areas that I have more experience in.
I’m currently working at Databutton, an AI software startup that uses LLMs to create web apps (think Facebook, LinkedIn, Instagram, etc.). We recently switched over to using Gemini 2.5 Pro, and it is leagues better than Claude 3.7 Sonnet, the previous best coding LLM, and better than OpenAI’s recent GPT 4.1, which was supposedly better in coding tasks. Faster, cheaper, smarter (roughly half the price of Claude per unit tokens), Google’s new Gemini 2.5 Pro is the best coding LLM out there right now.
Most may not be familiar with the idea of function calling with LLMs. Basically, if you think of an agent as a human, functions are the tools required to perform tasks. Give a human a hammer, and he can drive a nail into wood. Give a human sufficient tools (think wood, saw, hammer, etc.), and he can build you a house.
The productivity of our economy today is driven by code. Whoever can identify priorities and write the best code will bring the most value relative to peers in their industry. Google’s latest model is both intelligent (i.e., plans and ideates clearly, rationally) and capable at coding, and it has been the sole engine powering Databutton’s web application development for tens of thousands of non-technical individuals. In terms of performance to value and absolute value comparison, Google’s Gemini 2.5 Pro beats many of its existing competitors.
How is it possible that Google built a model that’s faster, cheaper, and smarter? Sounds too good to be true, but Google owns the entire stack while other LLM providers do not. OpenAI might be the cherry on top of Microsoft Azure, but Google is the entire cake. Google owns the LLM, the TPUs required to train and run it, and the other computing units required to host and serve the model efficiently to millions of customers. This allows Google employees from across the entire stack to discuss and optimize their infrastructure, to identify the best way to serve intelligent models at scale, with low costs and high margins.
A year back, most of us would have agreed that Google seemed behind in the AI race. Well, not anymore. With Google Ads as their cash cow, Google has always been able to invest heavily in different areas of technology and stay at the forefront of technology. Just like Amazon, many bets won’t pay off, but the few winners will more than make up for the losers. Out of all the other tech giants, Google has the highest ability to build an all-purpose AI assistant. Over the years, Google has built a suite of tools well-loved by individuals globally and has made them accessible for free. Think Google Docs, Google Sheets, Google Drive, and more recently, Gemini. Without much fanfare, Google has focused on what they do best – synergizing their product suite with each other, ensuring that the whole is more valuable than the sum of its parts.
Today, Gemini can be found in Google Sheets, Google Docs, Gmail, and many more. It’s a subtle yet effective way to drive real practical improvements in our everyday tools with AI. It’s what Apple has tried to do but failed due to its sub-par local LLM. These are not the most hype-able features, but the Gemini integration definitely increases value in their product.
With Gemini, Google has also been able to dish out a wide suite of new AI products, which I’m most excited about.
The impressive part? All of the above complements each other. Once again, the whole is greater than the sum of its parts.
Meta has flopped with their Llama 4 models. They were all the hype a year back. Microsoft is just a wrapper around ChatGPT. OpenAI’s pace of development has slowed. Google is still the unrecognized front runner in this LLM race.
The AI winner will be the one most able to generate the most practical, profitable value from their products. What does OpenAI have? An intelligent brain can only do so much without the equivalent hands and legs to perform actions. They could integrate with Microsoft products, but how many enjoy and use Microsoft’s SaaS products relative to Google?
tldr; Google is the talented underdog in the AI race. The next time you hear about ChatGPT, think: Google’s Gemini can do this as well, and perhaps even better at a lower cost.
Caveat: This is mostly conjecture. AI has made the future so uncertain that predicting what will happen is difficult. But I find Google’s prospects especially promising.

A. Gemini 2.5 Pro: A Foundational Leap in Intelligence
Gemini 2.5 Pro is positioned as Google’s “most intelligent model yet,” representing a significant advancement in AI capabilities.¹ Its new “Deep Think” mode is an experimental, enhanced reasoning capability designed to consider multiple hypotheses before formulating a response.¹ This mode demonstrates exceptional performance in highly complex mathematical problems, achieving an impressive score on the 2025 USAMO, recognized as one of the most challenging math benchmarks. It also leads on LiveCodeBench for competition-level coding and scores 84.0% on MMMU for multimodal reasoning.¹ This strategic focus on deep reasoning indicates Google’s commitment to tackling the most challenging cognitive tasks in AI, moving beyond mere generative output. Concrete examples of agentic capabilities in practice include “agentic checkout,” a shopping feature that monitors prices and automatically completes purchases with user approval, and “Jules,” an agentic coding assistant currently in public beta.⁴ These features showcase AI taking concrete actions, automating mundane administrative tasks, and enriching daily productivity.⁴ While other companies are developing powerful agentic models, their primary mode of deployment is often through APIs or standalone applications. Google, in contrast, is embedding its agentic AI directly into products used by billions of people daily (Search, Android, Gmail, Docs). This provides an unparalleled advantage: the AI can learn from and operate within a rich, pre-existing context of user data and workflows. Google is strategically collaborating with prominent fashion brands like Gentle Monster and Warby Parker to create “stylish glasses” that users “want to wear all day”.⁷ This addresses the critical adoption barrier of aesthetics and social acceptance. Historically, many attempts at smart wearables faced significant hurdles due to their intrusive appearance and social stigma. By explicitly prioritizing “stylish glasses” and collaborating with established fashion brands, Google acknowledges that the aesthetic and social integration of wearable technology are as vital as its technical functionality for mass consumer adoption. This indicates a more mature and holistic product development strategy, learning from past market failures and focusing on making AI seamlessly blend into users’ lives. Furthermore, the partnership with Samsung to create a software and reference hardware platform for Android XR glasses ⁶, along with work with XREAL on tethered smart glasses ⁶, indicates a robust strategy to foster a broad hardware ecosystem. Developers will gain access to build for this platform later in 2025.⁹
IV. Waymo: Google’s Quiet Conquest in Autonomous Mobility
Beyond its consumer-facing AI products and cutting-edge models, Google’s long-term commitment to AI is profoundly demonstrated by Waymo, its autonomous driving unit. Waymo represents a quiet but significant conquest in the complex domain of real-world AI deployment, showcasing Google’s capacity to industrialize AI at scale.

Waymo is firmly established as the “quiet giant of autonomous driving” and stands as the “only firm in the US operating a commercial driverless taxi service at such scale”.¹⁰ It currently provides approximately 250,000 paid autonomous rides weekly across its markets in California, Arizona, and Texas, representing a fivefold increase from 2023.¹⁰ The company’s vehicles have accumulated tens of millions of miles in its core operational areas, including San Francisco, Phoenix, and Los Angeles.¹² This methodical, data-driven expansion, backed by substantial Alphabet investment, underscores Google’s long-term commitment to real-world AI deployment, distinguishing it from competitors focused solely on language models.
Waymo has received regulatory approval to expand its driverless ride-hailing service to San Jose ¹⁰ and has announced plans to test its vehicles in over 10 new cities in 2025, describing this as its “largest road trip yet”.¹² This strategic approach involves deploying a limited fleet of vehicles for manual driving to gather data on diverse traffic patterns, road designs, and weather conditions, ensuring system refinement before fully autonomous deployment.¹² This quiet accumulation of real-world operational miles and regulatory approvals demonstrates a practical, industrial-scale approach to AI that is often overlooked in the public discourse dominated by generative AI.
The global robotaxi market is projected to reach US$174 billion by 2045, growing with a 37% compound annual growth rate from 2025, with Waymo expected to be a dominant leader.¹⁴ Alphabet’s substantial financial backing, including a $5.6 billion oversubscribed investment round and an additional $5 billion, further underscores its long-term commitment to Waymo’s success.¹² Waymo is also leveraging strategic partnerships with major players like Uber, Jaguar, Hyundai, and fleet operator Moove to scale its operations and expand its reach.¹¹
B. Waymo’s “Full Stack” AI in Action
Waymo’s operational model is a testament to Google’s “full stack” AI capabilities. Its sensor-heavy approach prioritizes safety and robust performance in complex urban environments.¹¹ The “road trips” to new cities are not merely for testing; they are designed to gather valuable experience and improve the Waymo Driver’s AI by adapting to diverse traffic patterns, road designs, and weather conditions.¹² This continuous learning from real-world data is critical for refining the autonomous system.
Waymo serves as a critical real-world proving ground for Google’s foundational AI models, providing invaluable, diverse, and complex data for training and refinement that theoretical models or limited deployments cannot replicate. The successful, albeit quiet, scaling of Waymo demonstrates Google’s unique capability to industrialize complex AI systems, moving from research to large-scale, safety-critical commercial operations. The Waymo Driver’s AI is deeply integrated into Google’s broader AI efforts, benefiting from and contributing to the advancements in foundational models like Gemini. This symbiotic relationship between cutting-edge AI research and real-world application creates a powerful feedback loop that accelerates innovation across the entire Google AI ecosystem.
V. Competitive Landscape: Google’s Differentiated Strengths
To fully appreciate Google’s position, it is essential to examine its approach in contrast to other prominent players in the AI space. While competitors demonstrate impressive capabilities, Google’s integrated ecosystem and industrial-scale deployment distinguish its long-term trajectory.
A. OpenAI: The API-First Model and its Limitations
OpenAI has achieved significant recognition for its generative AI models, with key products including ChatGPT 4 for conversations, DALL-E 3 for image generation, Codex for coding, and Whisper for speech transcription.¹⁵ These products enhance productivity and creativity and are built to integrate seamlessly into various applications.¹⁵ OpenAI is also actively pursuing agentic AI capabilities with its O-Series models (o1, o1-mini, o3, o3-mini), which feature native agentic abilities, visual reasoning, and tool use, allowing them to combine and use tools available within ChatGPT, such as web searching, file analysis, and image generation.¹⁶ These models are trained to decide when and how to use these tools to generate detailed responses in the correct format, representing an initial step toward a truly agentic ChatGPT that can independently perform tasks on a user’s behalf.¹⁷
However, OpenAI’s primary strength as an API provider means it lacks the deep, proprietary ecosystem data and integrated hardware platforms that Google commands. While OpenAI excels in accessible generative AI and is pursuing agentic capabilities, its API-first model means it relies on third-party integration for widespread application. This contrasts with Google’s direct embedding of AI into its own widely used products. OpenAI’s Model Spec outlines principles for maximizing helpfulness and freedom for users while minimizing harm, addressing risks like misaligned goals, execution errors, and harmful instructions through a “chain of command” system.¹⁹ Skepticism exists regarding the immediate realization of “true” autonomous agents, with some experts viewing current agentic AI as a rebranding of orchestration.²⁰ OpenAI’s focus on broad model deployment and safety protocols, while crucial, also highlights the inherent risks and limitations of highly autonomous agents without deep, integrated contextual awareness from a vast product suite. The emphasis on safety and control in OpenAI’s Model Spec, while necessary, also underscores the challenges of deploying highly autonomous AI without the extensive, real-world contextual data and integrated feedback loops that Google’s ecosystem provides.
B. Perplexity AI: Niche Focus and Integration Challenges
Perplexity AI offers strengths in enhanced search and real-time data analysis, providing quick insights for informed decision-making across various industries like healthcare, finance, and manufacturing.²¹ Its scalability and adaptability are key advantages, allowing it to provide customized solutions for diverse data needs.²¹ Perplexity AI’s value proposition is primarily as an enhanced search and information retrieval tool, which, while useful, represents a narrower scope compared to Google’s pervasive AI integration across all user touchpoints.
Despite its strengths, Perplexity AI faces several limitations. Users have reported inconsistent response times, particularly for complex queries, and occasional issues with partially incorrect, misleading, or outdated information.²² A significant pain point is its limited integration capabilities, including API restrictions and workflow compatibility challenges, which force users to develop complex workarounds.²² Furthermore, privacy and security concerns arise from its extensive data collection and processing, making it a target for cyber threats and raising compliance challenges with data protection regulations.²¹ High initial setup costs and a dependence on data quality also present barriers to adoption.²¹ Perplexity’s integration challenges and dependence on third-party large language models expose a vulnerability in its ability to offer a truly seamless, “intelligence as infrastructure” experience, unlike Google’s vertically integrated approach. Its reliance on third-party LLMs means its performance is tied to their capabilities and limitations, including the propensity for “hallucinations”.²³
C. Anthropic: Safety-First and Compute Advantage
Anthropic has positioned itself as a leader in responsible AI, with a strong focus on safety and ethics. Its Claude 3.7 Sonnet model is described as a hybrid reasoning model and its “most intelligent model to date,” excelling in state-of-the-art coding, computer use, content generation and analysis, data analysis, and planning, while maintaining low hallucination rates.²⁴ Claude 3.7 Sonnet also supports an extended thinking mode and a large context window.²⁴
